Masterplan for a new container terminal yard
(Mauritania)

Background
The owner company operates a container and general cargo terminal in Mauritania, the terminal is handling the vast majority of the country’s throughput.  Due to the increased volumes and growing competition, the owner company decided to develop a modern container terminal yard equipped with advanced digital platform and reliable infrastructure in the container yard and maintenance workshop.
Services
Our Expert was assigned to lead the project team through the whole project steps, starting by the business case preparation, design the new container yard, the construction project tender, selecting the TOS and other IT platforms, train the team and plan the implementation of the new facilities without jeopardizing the ongoing operations.
Outcome
The construction of the new yard and workshop beside the TOS implementation were completed successfully on time. The cost saving was 15% than budgeted. In addition, the services provided to the clients were maintained at the same level without any major interruptions during the construction and implementation of the new facilities and TOS.

Container terminal Performance Analysis

The terminal operator has just inaugurated the new container terminal facility  with an investment of USD 1 billion, the new state of art terminal replaced the old port and planned to accommodate 1.5 mil TEU. 

Against expectations, the quay and gate productivity dropped in the first 4 months of operations, which created long queuing at the vessel anchorage and at the terminal gates, causing a negative impact on the shipping lines, clients and local community. Apparently, this brought too much pressure from the Government and board members to find immediate solutions to boost the productivity. The management decided to assign an external expert to support the terminal management to improve the performance and sustain the productivity on the target level.

The expert worked closely with the terminal management to implement the ODP program (Operations development program) using the DMAIC approach, starting with;  assessment of the current situation to identify the root cause and the roadmap then, Implemented practical lean and project management tools to allow the local team to control and manage the complex action list, finally, to design and implement a local Operating System that allowed the team to sustain the Lean culture in the organization. 
Outcome
The average anchorage time dropped from 4 days to 6 hours. Road congestion eliminated, new practical operating system implemented successfully. 

Technical training Program, RTG
(Morocco)

The terminal management invested to procure 12 new RTGs to support the growth of the volume. Few months later, the management noticed an increasing rate of RTG OOO time (Out of operations) for due to major breakdowns including engine failures. The management identified the need to improve the skills of the local team to maintain the new RTGs through a professional training program.

The terminal management approached our Technical experts to support the local team to improve the RTG condition and the planned maintenance process to clear the backlog of the RTG maintenance jobs, and train the local team on the job
Services
We deployed a team of 2 engineers and 5 techs with strong experience to coach the local team and support to eliminate the maintenance backlog for 6 months.
Outcome
The backlog was cleared, and the experience level of the local team was developed to the target level. The breakdown rate (MTBF and MTTR) improved to the customer’s satisfaction.

The owner company decided to implement an advanced Digital operating system at all marine ports and depots in 9 countries in sub-Saharan Africa, to improve the profitability, performance, HSSE and compliance. 
Services
Our Expert was assigned to lead and coach the project team to customize, rollout and implement a new operating system (DMS) in the marine and inland facilities in 9 different countries. The project was highly complex due to the variable processes and formalities of each country beside the different maturity levels of the depots. The scope of the project included the integration with the ERP, Weighbridge system integration, adaptation with different models of scanners handhelds.
Outcome
The new Operating system was successfully implemented in 8 countries within 24 months period, with full compatibility with the officials and internal process requirements.

Technical training for the maintenance team
(Mauritania)

The owner company was developing the first modern container terminal in Mauritania, introducing RTG and STS for the first time in the country. The management decided to provide an advanced hands-on training program for the maintenance team, to improve their skills and technical knowledge to the international level to be ready for the startup of the new terminal. 
Services
The terminal management contacted PROBOX to send a professional team to provide the technical support and training program for the local technical team in Nouakchott within 7 days. The team was ready to travel to Nouakchott in time after preparing all the logistics, including transportation, accommodation and travel visa and other documents, equipped with the proper training materials.
Outcome
The mission was accomplished successfully on time, PROBOX received a recognition letter from the terminal management for the outstanding service provided including:
Coaching and Training for the technical team (Mechanical and Electrical).
STS and RTG Technical trouble Shooting.
Day-To-Day maintenance tasks. 
Breakdown attendance and resolving.
Reporting and scheduling.
Review the spare parts stock to the optimal level.

Depot Capacity improvement
(Kenya)

The management of one of the busiest depots in Mombasa were facing an increased demand for space to accommodate more volumes. They were looking to invest in developing new additional land as new depot, they decided to explore other options to increase the capacity with less investment.

Our expert was assigned to work with the depot management and all stakeholders including (Clients, shipping lines and truckers) to review the business case and find out the optimal solution to increase the capacity and the profitability of the Depot. 
Outcome
We introduced a new solution for the management to increase the capacity without investing in new depot development, but through improving the performance and the profitability of the current depot by redesigning the processes and the layout of the depot. The main changes included:
Focus on the most profitable revenue streams and eliminate the activities that consumed large space with low income.
Implement TAS and DMS (Truck appointment system and Depot management system) to reduce the truck turnaround time and provide the required data for the management.
Focus on the profitable commercial clients (80/20 Concept), including the elimination of the waste in the container handling processes.
Redesign a lean and smooth empty evacuation process to reduce cost and collect all charges accurately.    

Vessel Port stay improvement
(Malaysia)

Project
The Hub terminals in Asia are in tough competition to attract the major international shipping lines. The shipping lines choose the strategic hub terminals based on key factors, the most important factor is the efficiency. The management of the terminal targeted to improve the Port stay of the critical vessel services as part of the value proposition to the shipping lines. The project had 3 focus areas, one of them is to reduce “The time between the first line and first lift” by 50%.
Services
The Expert has worked with the local team to analyze the current process including the different challenges then, to define new horizons and break the traditional ways of doing things. The project has high complexity as it involves several departments (Marine, Lashing. Planning, operations, Engineering and facilities)
Outcome
The Project delivered a reduction of 75% in the focus time, exceeding the target of 50% reduction.

The expert initiated the “Quick start” program, which eliminated all the process wastes and allowed the STS to starte operations safely before the (gangway down).

The new record was the shortest known record worldwide at that time for the window between (First line to first lift), the same process was considered as a role model for other terminals in the portfolio of the international terminal operator.
